Habit over motivation

Ask a class of thirteen-year-olds whether exercise is good for them and every hand goes up. Ask how many trained yesterday and the hands disappear. The gap between what people intend and what they do is one of the most reliable findings in behavioural science, and it is the reason FitForm was built around habit rather than motivation.

Motivation is a feeling, and feelings are poor engineering material: they are strongest when you set the goal and weakest at six o'clock on a cold morning. A habit works differently. Psychologists describe it as a loop with three parts — a cue that starts the behaviour, a routine that is the behaviour itself, and a reward that tells the brain the loop was worth repeating. Repeat the loop in a stable context and control gradually passes from deliberate choice to something closer to an automatic response. The practical consequence is counter-intuitive: to train more, do not try to want it more; make the cue reliable and the routine small.

FitForm attacks each part of the loop deliberately. The cue is the station — a fixed tablet in a fixed place at a fixed time, with a card that takes four seconds to scan. The routine is deliberately tiny: thirty seconds of one movement is a complete, valid session. Thirty seconds is chosen because it is almost impossible to refuse, and because the real obstacle is not effort but starting. The reward has to arrive immediately, which is why the counter is on screen, the skeleton turns green, and the points appear before the student has stood up straight. A reward that arrives in a monthly report is not a reward; it is information.

The streak is the most powerful and the most dangerous part of the design. Counting consecutive days works because people become unwilling to break a run they can see — the longer the run, the greater the cost of stopping. It fails in a predictable way: one missed day destroys the whole number, the student feels the progress is gone, and they stop for a month. The team therefore allows one rest day a week without breaking the streak, and shows a fourteen-day bar chart beside it, so a gap looks like one short bar among many rather than a verdict. The purpose of a streak is to help a student come back, not to punish them for a family dinner.

Competition is handled with the same caution. A public table that ranks individuals rewards the students who are already strong and quietly tells everyone else that this game is not for them. Ranking classes changes who the audience is: a strong student then helps most by persuading three classmates to train, not by training twice as long. Points are capped each day for the same reason — if effort beyond a sensible amount still earned points, the design would reward the behaviour it is supposed to prevent.

Honesty about evidence matters here. The claim that a habit forms in twenty-one days is a myth, borrowed from a surgeon's observation about his patients in the 1960s; careful studies find a wide range, often two to three months, with large differences between people and between behaviours. Exercise does have well-documented effects on attention and mood in adolescents, but the studies are mostly short, the effects are modest, and almost none of them involve thirty-second sessions on a tablet. The design rests on reasonable mechanisms, not on proof. What a school club can honestly claim is its own number: how many students were still training in week twelve.
